Choosing seed is the first big decision of the season and often the least deliberate one — whatever the dealer hands over, or whatever the neighbour sowed, tends to win by default. The hybrid vs desi seed argument gets shouted from both sides, but the truth is quieter than either camp: neither is better in every situation. A hybrid is built for one thing; desi and heirloom varieties are built for another. This guide sets out what a hybrid seed actually is, how desi or heirloom seed genuinely differs, when each one earns more than the other, and the order in which to work through the decision for your own field.

What actually makes a seed a hybrid

A hybrid seed is not simply a newer or better seed — it is a specific thing, made in a specific way. A breeder takes two distinct inbred parent lines, each one deliberately made genetically uniform over many generations of self-pollination, and crosses them under controlled conditions. The seed produced by that single cross is the first filial generation, written F1, and F1 seed is exactly what you are buying in the packet. Because both parents are uniform, every F1 plant is genetically almost identical to every other one — which is why a hybrid field looks so strikingly even: the same height, the same flowering date, the same maturity, the same fruit size. And because the two parent lines were genetically distant from each other, the F1 shows heterosis, or hybrid vigour: it establishes faster, puts on more biomass, and under the right conditions yields more than either parent could on its own.

That vigour is real, but it is a one-generation effect, and this is the single most important practical fact about hybrids. If you keep grain or fruit from your hybrid crop and sow it next season, you are sowing the F2 generation — and the F2 segregates. Traits that were neatly combined in the F1 come apart and reshuffle, so instead of one uniform crop you get a mixed population: some plants tall, some short, some early, some late, a few acceptable and many distinctly worse than the crop you saved the seed from. Yield typically falls sharply and unevenly. This is not a defect in the seed and it is not the company blocking you — it is simply how genetics behaves once you go past the first cross. It is also why hybrid seed has to be bought fresh every single season, and why that repeat purchase becomes a permanent line in the budget of anyone farming with hybrids.

What desi and heirloom mean — the word that matters is open-pollinated

Desi, local, native, landrace, heirloom, gaon ka beej — farmers use a lot of words here, and they mostly point at the same underlying category: open-pollinated varieties. An open-pollinated variety is genetically stable enough that its offspring resemble the parent generation. Pollination happens the way it happens in the field — by the plant's own flowers, by wind, or by insects — and because the population as a whole is reasonably uniform for the traits that matter, the seed you save comes true to type. Sow it, harvest it, select and save from it, sow it again, and you still have recognisably the same variety.

That stability is the whole practical advantage, but it is not the only one. A desi variety that has been grown in your region for generations has also been quietly selected, season after season, by exactly the conditions your field throws at a crop — your rainfall pattern, your soil, your local pest and disease pressure, your temperature swings. Nobody set out to breed it for those things; the plants that could not handle them simply never made it into the next year's seed. That is why local varieties so often surprise people with how well they hold up in a bad year, and equally why a variety that performs beautifully three districts away can disappoint on your land. Heirloom, in the Indian context, usually means the same thing with an emphasis on age and on family or community custody of the seed line — an open-pollinated variety that has been maintained and handed down rather than commercially bred.

A hybrid is not a GM seed

This confusion causes real anxiety, so it is worth stating plainly: a hybrid and a genetically modified (GM) seed are not the same thing. A hybrid is produced by conventional cross-pollination — the same process that happens in nature every day, just directed by a breeder who chose the two parents. No gene from another species is inserted, and hybrids have been bred and sold in India for many decades across dozens of crops. A GM seed is one where a gene has been introduced in the laboratory, and GM crops in India sit under a separate regulatory approval process altogether. So when someone tells you hybrid seed is GM seed, they are collapsing two entirely different things into one. If you hold a view about GM specifically, that view does not automatically transfer to hybrids — and if your intention is to avoid GM, the question to ask about any packet is whether that particular crop and variety is an approved GM event, not whether it is a hybrid.

Yield and input-responsiveness: the tradeoff that actually decides this

The honest answer to which yields more is: it depends on what else you can give the crop — and that dependence is the heart of the whole decision. Hybrids are bred to be responsive. Give a good hybrid adequate and timely irrigation, a nutrient dose matched to a real soil test, and reasonable weed and pest control, and it will typically out-yield an open-pollinated variety grown beside it under the same good management, often by a margin that clearly justifies the higher seed cost. That is precisely what hybrids exist for.

Take those inputs away and the picture changes, sometimes completely. Under water stress, on a nutrient dose well below what the variety was bred to use, or on land with a real salinity or acidity problem, a hybrid's advantage narrows — and in a genuinely difficult season it can disappear or reverse. The uniform, high-demand crop suffers uniformly, while a locally adapted desi variety, less uniform and less demanding, often keeps standing and gives you something to harvest. Hybrids also concentrate risk: because every plant carries the same genetics, a disease race that can attack that genotype can attack the entire field at once, whereas a more variable local population usually has some plants that hold on.

We are deliberately not putting a percentage on any of this. The real figure depends on the crop, the specific hybrid, the specific local variety, your soil and the season, and any single number quoted without those conditions attached is close to meaningless. What matters is the direction, and the direction is consistent: the tighter your control over water and nutrition, the more a hybrid pays for itself; the more your season is at the mercy of the weather, the more a proven local variety earns its place.

Seed saving in practice: which crops you can genuinely save

If seed-saving is part of why you are looking at desi varieties, there is one distinction that matters more than any other, and most advice skips it: how the crop pollinates itself. Self-pollinated crops — wheat, paddy, most pulses such as tur, chana, moong and urad, groundnut, sesame — fertilise their own flowers, often before the flower properly opens. Cross-pollination between neighbouring plants is minimal, so if you sow an open-pollinated variety of one of these and save seed from a clean, healthy patch, next season's crop comes true to type with very little extra effort. This is where farm-saved seed is genuinely easy and genuinely reliable.

Out-crossing crops are a different job altogether. Maize, bajra, most cucurbits (bottle gourd, ridge gourd, cucumber, pumpkin), the brassicas (mustard, cabbage, cauliflower), onion, castor and many others are pollinated by wind or by insects moving between plants — which means your saved seed can carry pollen from whatever else of that crop was flowering nearby, including your neighbour's different variety. Save from these without precautions and the variety drifts noticeably within a few seasons. Doing it properly means keeping an isolation distance between your seed patch and any other flowering plot of the same crop, or staggering flowering dates, or hand-pollinating and bagging for small quantities. The distance needed varies a great deal by crop and by how pure the seed has to be — for a wind-pollinated crop like maize it runs to several hundred metres, more than many smallholdings can arrange on their own — so ask your Krishi Vigyan Kendra for the figure for your specific crop rather than guessing.

Two further things decide whether saved seed actually works. First, selection: save from your best plants, not from whatever is left at the end of threshing. Walk the field before harvest, mark healthy, true-to-type, well-filled plants, and keep that seed separate from the grain heap. Second, storage: seed must be properly dried before it goes into store, kept dry and cool, and protected from storage insects, or germination collapses and you only find out after sowing.   • Adaptation: desi varieties carry generations of quiet selection for your local rainfall, soil and pest pressure; a hybrid is bred for a wider region and relies on your management to make up the difference.
  • Market: many buyers pay a premium for specific desi grains, pulses and vegetables, but plenty of mandis and processors want exactly the size and uniformity hybrids deliver. Find out which one your actual buyer wants before you decide.

The option in the middle: improved inbred varieties

This is not a two-way choice, and treating it as one costs farmers money. Between the hybrid packet and your grandfather's seed sits a large and often overlooked category: improved or high-yielding inbred varieties, released by ICAR institutes and state agricultural universities. These are bred for yield, for disease resistance, and increasingly for specific stresses like drought or salinity — but because they are inbred and self-pollinating rather than F1 hybrids, their seed comes true to type and you can save it. You buy certified seed once, then maintain your own seed for a few seasons before replacing it with a fresh certified lot to keep purity up. For self-pollinated crops especially — wheat, paddy, pulses, groundnut — an improved variety often delivers most of the yield gain a farmer is after without the annual seed bill, and it belongs on your shortlist alongside the hybrid. If you are buying, buy properly

Because hybrid seed is a purchase you repeat every season, it is worth making that purchase well. Buy from a licensed dealer and insist on a proper bill showing the crop, the variety or hybrid name, the lot number and the date — without it you have no recourse at all if the seed fails. Check the label for the germination percentage and the validity or sow-by date, and refuse any packet that is past it or that looks re-stitched or tampered with. Store whatever you do not sow immediately somewhere dry and cool, not on the floor of a damp shed. And when you try a new hybrid, try it on part of your land first rather than the whole field: a hybrid the dealer swears by can still be wrong for your soil, your season length or the disease pressure in your block, and finding that out on a quarter of your area is a far cheaper lesson.

How to decide for your own field

Work through it in this order. First, be honest about your inputs. Can you actually deliver timely irrigation at the crop's critical stages, and can you afford the nutrient dose a hybrid is bred to use? If yes, a hybrid is a reasonable bet. If your field is rain-fed and your season lives or dies with the monsoon, a proven local or improved variety is usually the better risk-adjusted choice, whatever the yield claims on the packet say.

Second, look at where the produce is going. If you are selling into a market that pays for size, uniformity and a single harvest window, hybrids fit that demand well. If you are growing for your own family, for a local market that knows and pays for a particular desi grain or vegetable, or for an organic or specialty buyer, an open-pollinated variety may earn more per kilo even at a lower yield. Third, decide whether seed-saving genuinely matters to you — it is a real saving and a real independence, but it is also real work in selection, isolation and storage, and it is far more practical in self-pollinated crops than in out-crossing ones. Fourth, do not put the whole farm on one answer: many experienced smallholders run a hybrid on their best-irrigated plot and a local variety on the marginal, rain-fed corner, which spreads the risk and teaches you something useful every season about what actually performs on your land.

Before you finalise anything, check the recommended variety list for your own district with your state agriculture department or your nearest Krishi Vigyan Kendra. This is the highest-value step in the whole process and it costs nothing. Those lists exist because a variety's performance is agro-climatically specific: duration has to fit your season length, disease resistance has to match the races actually present in your area, and heat or cold tolerance has to match your calendar.
